Check the condition of your brake hoses as they will balloon out from fatigue and age. And also look at the BMC too as you've noted. There has been some good info on brake upgrades recently on the site - a Montero master cylinder would be an improvement seeming it has a bigger bore.
You should check the rear adjustment. From there push and hold the pedal as you start the engine. You should feel it sink as it fires up. If it does not then the power assist booster is bad. If you push on the pedal and hold it and it sinks slowly then it's leaking internally and the master cylinder is bad. If it's spongy then air can be the problem. Bleed with two people and check for a high spot or loop where air can collect. I have see bleeders on the bottom of the caliper so air is held in the caliper. When bleeding put a small hose on the bleeder and have the person push on the pedal. Open the bleeder. When the pedal hits the floor have the pusher call out floor. Close bleeder then allow to release the pedal. Repeat but keep the reservoir full or you will need to start all over. Also check for air in the master by just lightly hitting the pedal about 1/4 inch. Just bounce it off the piston. That can force the air to come up the fill pipe.
